Eastside Middle School is a charter school serving students in the Atlanta metro area. Like many urban charter schools, Eastside carried a deep commitment to its students — but was struggling to translate that commitment into the systems, culture, and outcomes its community deserved.

When The Enriched Educator began working with Eastside, the school was navigating challenges on every front simultaneously. Staff morale was critically low, with fewer than 4 in 10 staff members agreeing that school leadership was moving the school in the right direction. The leadership team was misaligned and lacked the structures needed to function as a cohesive unit. Teacher trust in leadership had eroded, creating a culture where collaboration and growth were difficult to sustain.

Academically, the picture was equally urgent. Only 12% of students were proficient in math on the Georgia Milestones, and just 26% were meeting literacy benchmarks — outcomes that demanded immediate and systemic attention.

The principal was talented and deeply committed, but needed support in one of the hardest skills in school leadership: building, managing, and developing a high-performing leadership team.

The Enriched Educator came in not as an outside expert with a pre-packaged solution, but as a true partner — working alongside the principal and leadership team to diagnose root causes and co-create solutions built for Eastside's specific context. Our work unfolded across three interconnected areas:

1. Leadership Coaching

Through weekly 1:1 coaching sessions with the principal, we focused on the skills and mindsets needed to lead a leadership team effectively. Together we worked on delegation, developing others, holding high expectations with support, and creating the conditions for her team to thrive. The principal moved from carrying the weight of the school largely alone to leading a team that was genuinely functioning as a unit.

2. Organizational Development Consulting

We audited and rebuilt the school's core organizational systems from the ground up — including leadership team meeting structures, a revised strategic plan, performance management systems, and a formal feedback culture. These weren't just documents; they were living systems implemented in real time alongside the team, ensuring they actually stuck.

3. 360° Feedback Assessment

We administered a comprehensive 360° feedback process with the leadership team, collecting anonymous input from staff, peers, and stakeholders. The results gave each leader a clear, honest picture of how their leadership was being experienced — and became the foundation for targeted, personalized development plans that drove the culture shift that followed.

In less than six months, Eastside Middle School achieved outcomes that typically take years:

Staff confidence in leadership surged from 38% to 92% on the TNTP staff culture survey — a 54-point swing that reflected a fundamental shift in how staff experienced their leaders. Math proficiency on the Georgia Milestones jumped from 12% to 47% — nearly a fourfold increase. Literacy proficiency rose from 26% to 61% — more than doubling in a single school year.

These weren't isolated wins. They were the direct result of a leadership team that had learned to trust each other, systems that gave everyone clarity and direction, and a principal who had grown into her full capacity as a leader of leaders.
